Automated Sales Commission Tracker in Monday.com

A fully automated sales commission tracking system built in Monday.com and powered by Make.com. Calculates commissions per salesperson, manages payment dates, and keeps data secure with separate views for leadership and individual reps.

🎯 The Challenge

Before this system, commissions were calculated manually — slow, error-prone, and opaque. Sales reps had no easy way to see their current or upcoming commissions, and leadership had no real-time, centralized overview of what was owed to whom.

Goals:
  • Automate commission creation and calculation when deals are completed
  • Give leadership a clear, real-time overview of all commissions
  • Provide each salesperson a private, self-service view of only their own commissions

🧩 The Solution

A central Commission Tracker board for leadership, paired with per-salesperson private boards, all wired together with Monday.com automations and Make.com handling the actual commission math. Reps see only their own data; leadership sees the full portfolio.

01
Central Commission Tracker (Leadership View)
A main Commission Tracker board accessible only to sales management — contains every deal, every commission amount, every payment date, and the key deal attributes needed for oversight and reporting.
02
Individual Salesperson Boards (Private Views)
Each salesperson has their own dedicated, permission-controlled board where they can:
  • Create and track their own deals
  • See calculated commissions for only their own records
No salesperson can see another salesperson's deals or earnings.
03
Automated record creation
When a deal in a salesperson's board moves to Completed, an automation creates a linked item in the central Commission Tracker. Core deal data — value, margin, salesperson, dates — is synced or mirrored automatically.
04
Automatic commission calculations
Make.com handles the custom logic:
  • Commission percentages per deal type or rep tier
  • Amounts based on deal value or margin
  • Payment dates (end of month, after client payment, etc.)
Results are written back to the Commission Tracker and to the salesperson's private board, keeping both views in sync.
05
Privacy & permissions architecture
Permissions are enforced at the board level, not by hiding columns. Each side sees a fundamentally different surface:
Leadership sees
  • Full portfolio of commissions
  • Every deal, every rep
  • All payment dates & statuses
  • Aggregate reporting
Each salesperson sees
  • Only their own deals
  • Only their own commission lines
  • Only their own payment statuses
  • No visibility into other reps

🛠 Tools & Stack

Workflow & permissions
Monday.com — boards, automations, mirrored/linked columns, granular permissions
Commission logic & sync
Make.com (Integromat) — calculation rules, data syncing, multi-board orchestration

📈 Results & Impact

  • Fully automated — commission records and calculations run themselves once a deal is marked Completed. No manual work.
  • Errors eliminated — standardized formulas and automation replace manual math. The same deal, calculated the same way, every time.
  • Self-service for reps — salespeople can check their commissions anytime in their private boards without bothering finance or management.
  • Real-time oversight for leadership — full portfolio view in one central board, with all commissions, statuses, and payment dates in one place.
  • Scales without breaking — new reps, new commission rules, or new data points can be added without re-architecting the system.

Need automated commissions, payouts, or revenue splits?
The same pattern applies to insurance producer payouts, partner commissions, affiliate revenue splits, or any multi-party financial reconciliation where each person needs to see only their own numbers and leadership needs the full view.
